what AI actually owns.

Hours saved measures activity, not adoption. A team can report thousands of hours saved while every workflow still depends on the same human decisions, reviews and approvals it always did.

Efficiency metrics reward AI usage. Ownership metrics reward AI adoption. These are not the same thing.

Ownership is the difference between AI as a tool and AI as an operator. When AI owns a stage of a workflow, humans stop performing it and start supervising it. That shift is the actual adoption signal.

Workflows have twelve typical stages, from intake and research to analysis, execution, reporting and optimisation. The Autonomy Index™ scores each one.

High autonomy without quality is risk at scale. High quality without autonomy is theatre — AI is present but the work has not changed.

The Autonomy Quality Matrix™ plots these two axes together so a workflow can be placed in one of four quadrants: AI Theatre, Useful Assistance, Risk at Scale, or Trusted Workflow Autonomy.

Four weighted categories combine into a single 0–100 Autonomy Score™:

• Adoption — breadth and consistency of AI usage.
• Capability Enablement — features, integration and training in place.
• Workflow Ownership — depth of AI ownership across the twelve stages.
• Strategic Impact — measured business outcomes attributed to AI.

Workflow Ownership carries the highest weight, because ownership is the metric the framework is designed to expose.

Recommendations are derived from the two lowest-scoring categories, the weakest workflow stages, and the resulting quadrant on the Autonomy Quality Matrix™. Each recommendation names a specific stage and the next level of ownership to unlock.
